일본 자동차 업체의 생산 및 개발 시스템의 혁신에 대한 고찰

국문 초록

1990년에 일본 자동차 기업은 대폭적인 국내 시장의 축소와 급격한 엔고로 커다란 시련에 직면했다. 이런 위기를 극복하기 위해 일본 자동차 기업은 생산 방식과 개발 방식의 혁신을 통해 원가절감에 매진하게 된다. 생산 방식에 있어서는 서보프레스의 도입에 의한 성형(成形) 정도(精度)의 향상과 성형 불량률의 감소, 다(多)차종 생산이 가능한 간소화된 제너럴 월딩 방식(예를 들면, 도요타의 GBL)의 구축, 소형화된 다기능 고성능 로봇의 도입, SPS나 킷트(kit) 방식의 도입으로 인한 구내 물류 방식의 효율화, 조립 라인에 부분적인 셀(cell) 방식의 적용 등 다양한 혁신이 이루어졌다. 이들 혁신 라인은 다차종을 생산하면서도 원가를 절감하고 높은 품질 수준을 확보하게 하며 생산기간을 단축하게 하였다. 동시에 이들 체질 개선 라인을 글로벌 표준 라인으로 정립하여 글로벌 상호 보완 생산체제를 구축 한 점도 주목된다. 2010년대의 일본 자동차 기업의 높은 성과는 이들 혁신활동이 원동력이 되었다고 평가할 수 있다. 다른 하나의 커다란 변화는 개발 방식의 혁신이다. 종래에는 차종별 최적화 설계가 개발의 중심이었는데 이를 모듈 설계 방식으로 바꿔 차종, 나아가 세그멘트를 횡단하여 설계의 전체 최적화를 추구하고 있다는 점이 가장 큰 특징이다. 이를 통해 개발 생산성을 높이고 개발 기간을 단축하는 것이 가능하게 되고, 부품 원가를 큰 폭으로 삭감하여 결과적으로 차량가격의 대폭적인 절감을 실현할 수게 된다. 일본 자동차 기업의 사례는 객관적 상황의 악화나 위기의 국면에서 어떻게 대응해야 되는가에 대한 하나의 전형적인 모델을 제시해 준다. 구조조정이나 정리해고와 같은 방식에 의존하지 않고서도 조직 능력을 강화하고 체질을 개선해서 어려운 상황을 극복해낼 수 있다는 가능성과 유효성을 보여 주는 사례이다. 이 점은 한국 자동차 기업에도 커다란 시사를 준다고 생각된다.

영문 초록

Japanese Automobile makers faced a great trial due to significant reduction of domestic market and the strong Yen. To overcome this crisis, Japanese makers dash forward to cost reduction through the innovation of production and development systems. In the production systems, Japanese makers introduced the servo press machine, redounding the improvement of pressing accuracy and reduction of defects. General welding machine such as GBL of Toyota is innovated to weld more various body types, and welding robots is downsized to compact and high speed machines. In the assembly line, the inbound logistic system, such as SPS or kit system is introduced and the cell assembly system that replaced conveyor line is partially implemented. These innovations brought results of cost reduction, quality improvement and shortening production lead-time. Also it is noted that global standard line concept is adopted and so the complementary production each other between vehicle assembly plants of every countries is realized in the 2000. The other big change is innovation in development. Conventionally, development focus has been placed on optimization of each type of vehicle, but the development method is replaced to the module design concept, pursuing a full optimization of the design across the segments. This makes it possible to increase the development productivity and shorten the development period, and drastically reduce the cost of parts, thereby realizing a significant reduction in the cost of the vehicles. This case of Japanese automobile makers shows me the way about how to respond to the deterioration of the objective situation or the crisis. This is a case showing the possibility and effectiveness that the strengthened organizational capability can overcome the difficult situation without relying on the same method of restructuring or layoffs. I think this Japanese case gives a big impression to Korean auto companies.
